EOS 90 min Weekly Leadership team (3-10 people)

The Level 10 Meeting is the weekly heartbeat of a leadership team running on the EOS model. It is a same-day, same-time, same-agenda meeting that keeps the team aligned, holds everyone accountable to the numbers and the quarterly Rocks, and clears the issues that slow the business down. This template is for any leadership team that wants a repeatable, high-signal weekly cadence.

When to use it

Use it every week with your leadership team, ideally on the same day and at the same time so it becomes a habit nobody has to schedule. It works once you have a Scorecard, quarterly Rocks, and a shared issues list to pull from.

Who attends

Your leadership team, usually three to ten people. Each functional leader is in the room. Keep it small enough that every voice matters and large enough that decisions can actually be made.

How to run it

Start exactly on time and move briskly. The first half is a fast reporting pass: good news, the Scorecard, Rocks, headlines, and last week to-dos. The discipline here is to resist solving. Anything off track or unresolved is dropped onto the issues list without debate. That protects the bulk of the meeting for IDS, where the team identifies the most important issues, discusses each one, and solves it with a clear owner and action. Close by confirming new to-dos, deciding what to cascade to the wider team, and rating the meeting so it keeps improving.

Facilitator tips

  • Protect the clock. The reporting sections are five minutes each for a reason.
  • When discussion drifts, say "is this an issue?" and add it to the list.
  • Solve the top three issues well rather than touching ten poorly.
  • Assign every action to a single owner with a due date.

Common mistakes

  • Solving issues during the Scorecard or Rock review instead of listing them.
  • Letting the meeting run long, which trains the team that timeboxes do not matter.
  • Vague to-dos with no owner, so nothing gets done by next week.
  • Skipping the rating, which removes the feedback loop that keeps it sharp.

  1. Segue 5 min
    Open with good news, one personal and one professional, from each person. It shifts the team out of the day and into the room.
  2. Scorecard 5 min
    Review the weekly numbers. Each metric is on track or off track. Anything off track drops to the issues list, no discussion yet.
  3. Rock Review 5 min
    Each owner reports their quarterly Rocks as on track or off track. Off-track Rocks go to the issues list.
  4. Headlines 5 min
    Quick customer and employee headlines. Good or bad, keep it to a sentence. Anything needing action becomes an issue.
  5. To-Do List 5 min
    Review last week to-dos. Each is done or not done. Target 90 percent completion. Carry the rest or make them issues.
  6. IDS (Identify, Discuss, Solve) 60 min
    Prioritize the top three issues, then solve them one at a time. Identify the real root issue, discuss once, and decide on action with an owner.
  7. Conclude 5 min
    Recap new to-dos, confirm cascading messages for the team, and each person rates the meeting one to ten.
