Focus Day is the first full implementation day of the EOS model. With a facilitator, the leadership team installs the foundational tools: the Accountability Chart, the first set of quarterly Rocks, the meeting pulse, and a weekly Scorecard. It is for teams that have decided to adopt the system and are ready to put the first tools to work.

When to use it

Use it after the intro session, as the kickoff of implementation. It is the day the team stops talking about the system and starts running parts of it, beginning with structure and priorities.

Who attends

The full leadership team and the facilitator, typically four to eleven people. Everyone who will own a seat, a Rock, or a Scorecard number needs to be there to build it together.

How to run it

It is a working day, not a lecture. Start by re-grounding in the model, then build the Accountability Chart first because structure clarifies everything that follows. Set the first quarterly Rocks, introduce the meeting pulse and the weekly Level 10 Meeting, and construct a real Scorecard with owners and goals. The team should leave having actually built these tools, with a clear commitment to run their first weekly meeting the following week.

Facilitator tips

  • Build the structure before the people; define the right seats first.
  • Cap Rocks at three to seven so the quarter is achievable.
  • Make the Scorecard activity-based and owned, not a wall of vanity metrics.
  • Lock in the date and time of the first Level 10 Meeting before you close.

Common mistakes

  • Placing people in seats before defining what the seats actually require.
  • Setting too many Rocks and starting the quarter already overloaded.
  • Building a Scorecard nobody owns, so it goes stale immediately.
  • Leaving without scheduling the first weekly meeting.

    Identify the most important priorities for the next 90 days and set three to seven company Rocks with owners.
  4. Meeting Pulse and L10 90 min
    Introduce the weekly Level 10 Meeting and quarterly pulse, and agree the team meeting rhythm going forward.
  5. Scorecard 90 min
    Build a weekly Scorecard of five to fifteen activity-based numbers with an owner and a goal for each.
  6. Conclude and Next Steps 30 min
    Recap what was built, assign to-dos, and confirm the team will run their first Level 10 Meeting next week.
