EOS 90 min As needed Leadership team and facilitator (4-11 people)

The 90-Minute Meeting is the introduction session for the EOS model. A facilitator walks a leadership team through what the system is, demonstrates the core tools, and helps the team decide whether to adopt it. It is for leadership teams that are curious about EOS and want a clear, low-commitment look before they begin.

When to use it

Use it once, at the very start, before any implementation. It is the on-ramp: a single session that gives a team enough understanding to make an informed yes or no, usually before booking a Focus Day.

Who attends

The full leadership team plus the facilitator, often four to eleven people. Everyone who would help run the system should be in the room so the decision is shared, not handed down.

How to run it

Keep it educational and honest. Start by framing what the team will decide, then give a clear overview of the EOS model and its Six Key Components. Spend the most time showing the tools in action so the team sees what running the system actually looks like, not just the theory. Leave real room for questions and skepticism, then ask for a clear decision on next steps. The aim is an informed commitment, not a hard sell.

Facilitator tips

  • Teach, do not pitch. An informed yes is worth more than a pressured one.
  • Use real examples of the tools rather than abstract descriptions.
  • Invite the hard questions early so doubts surface in the room.
  • End with a clear, specific decision and date for what happens next.

Common mistakes

  • Overloading the session with detail so the team leaves overwhelmed.
  • Selling instead of teaching, which breeds quiet resistance later.
  • Skipping questions and leaving real concerns unaddressed.
  • Ending without a decision, so momentum fades before it starts.

    Walk the Six Key Components: Vision, People, Data, Issues, Process, and Traction, and how they fit together.
  3. The Tools in Action 40 min
    Demonstrate the core tools: V/TO, Accountability Chart, Scorecard, Rocks, and the Level 10 Meeting and IDS.
  4. Questions and Discussion 15 min
    Open the floor. Address concerns, fit, and what adopting the system would require from the team.
  5. Decide Next Steps 5 min
    Ask the team to decide whether to move forward, typically toward a Focus Day, and confirm next actions.
