Departmental Level 10 Meeting Template

EOS 90 min Weekly Department or functional team (3-10 people)

The Departmental Level 10 Meeting takes the weekly leadership cadence and runs it inside a single department or functional team. Same structure, same discipline, narrowed to that team numbers, Rocks, and issues. It is for sales, marketing, operations, finance, or any team that wants the traction of a weekly L10 at the department level.

When to use it

Use it weekly once a department has its own Scorecard and Rocks. It works best when a company already runs leadership Level 10 Meetings and wants the same rhythm to flow down into each team.

Who attends

The department lead and their team, usually three to ten people. The team leader typically sits on the leadership team too, which is how issues escalate up and decisions cascade down.

How to run it

Run it exactly like the leadership Level 10 Meeting, just scoped to the team. Move fast through the reporting sections and drop anything off track onto the issues list instead of solving it live. Spend the bulk of the time on IDS, solving the department most important issues. The one addition at this level is escalation: when an issue is bigger than the team, route it up to the leadership meeting rather than forcing a solution that is not yours to make.

Facilitator tips

  • Keep the department Scorecard short and owned, five to fifteen numbers.
  • Solve what you can and escalate what you cannot, without guilt.
  • Hold the same timeboxes as leadership so the habit is consistent.
  • Cascade relevant leadership decisions into the team at conclude.

Common mistakes

  • Trying to solve company-level issues that should escalate to leadership.
  • Copying the leadership Scorecard instead of building team-specific numbers.
  • Letting the meeting sprawl because it is "just a team meeting."
  • Failing to cascade decisions, so the team works on stale information.

  1. Segue 5 min
    Open with good news from the team, one personal and one work item each, to start positive and present.
  2. Scorecard 5 min
    Review the department weekly numbers. Each metric is on track or off track; off-track ones go to the issues list.
  3. Rock Review 5 min
    Each owner reports their department Rocks as on track or off track. Off-track Rocks become issues.
  4. Headlines 5 min
    Quick customer and team headlines relevant to the department. Anything needing action becomes an issue.
  5. To-Do List 5 min
    Review last week to-dos as done or not done. Target 90 percent and carry or escalate the rest.
  6. IDS (Identify, Discuss, Solve) 60 min
    Prioritize and solve the top department issues. Escalate to leadership only what truly belongs there.
  7. Conclude 5 min
    Recap new to-dos, confirm what to escalate or cascade, and rate the meeting one to ten.
