The weekly manager 1:1 template gives you a repeatable structure for the single most important recurring meeting a manager runs. Done well, a 1:1 builds trust, surfaces problems early, and turns a direct report into someone who grows fast and stays engaged.

When to use it

Run this every week with each direct report. Thirty focused minutes beats a sprawling hour once a month. Weekly cadence keeps small issues small and means feedback lands while it still matters.

Who attends

Just the manager and the direct report. This is their meeting, not yours. Protect it from cancellation, and never let it become a status update you could have read in a tool.

How to run it

Start human, then hand the agenda to your report and let them go first. Listen more than you talk. Save your own topics and priorities for the middle, give one clear piece of feedback near the end, and close by writing down who owns what. The report should leave feeling heard, not managed.

  • What is on your mind this week? Let them set the agenda before you do.
  • What is blocking you, and how can I help remove it?
  • What did you accomplish that you are proud of?
  • Where do you feel stuck or unclear on priorities?
  • What feedback do you have for me or the team?
  • What is one thing you want to learn or grow in right now?

Common mistakes

  • Turning the 1:1 into a status report instead of a conversation.
  • Talking the whole time and leaving no space for their topics.
  • Cancelling when you get busy, which signals the meeting does not matter.
  • Never writing down action items, so the same issues resurface next week.

    Open with a human question. Ask how they are doing outside of work and listen before steering into tasks.

    Let the report drive. Ask what is on their mind, what is blocking them, and what they want help with this week.
  3. Your topics and priorities 7 min
    Share context, align on the top priorities for the week, and clarify any shifting expectations.
  4. Growth and feedback 5 min
    Give one piece of specific feedback and ask for feedback in return. Touch on a development goal.
  5. Action items 3 min
    Recap commitments, name owners and dates, and confirm what each of you will do before the next 1:1.
