The procedure

6 steps

  1. Pre-work: each leader brings their honest read on what worked, what did not, and the biggest risk for next year.
  2. Open by revisiting the core purpose and the long-term vision out loud.
  3. Set the three-year picture: revenue, headcount, and what the company looks like.
  4. Set the one-year plan: the three to five most important goals and the numbers behind them.
  5. Translate the one-year plan into the first quarter's rocks with owners.
  6. Close with the issues list for the year and an explicit list of what you are choosing not to do.

  • A documented three-year picture and one-year plan
  • First-quarter rocks with owners
  • A "not doing this year" list
