Brand is the CMO's moat when content production costs nothing

Here is the thing that changes when agents enter the marketing stack: production stops being the constraint.

For most of the last twenty years, the constraint on a marketing team was bandwidth. You had ideas you could not execute because you did not have the people, the time, or the budget to execute them. The CMO managed the constraint. She decided which ideas were worth the cost and which were not. The bottleneck was production.

Agents collapse the production bottleneck. Not gradually, not theoretically. Right now, in the way we actually run things at Sneeze It and at OTP, the production cost of a piece of content is close to zero. What replaces the bandwidth constraint is a harder one: a judgment constraint. The question is no longer "can we produce this?" The question is "should we say this, and why does it sound like us?"

That question is the CMO's moat.

What the worked example actually looks like

I run Sneeze It, a marketing agency. I also build OTP, which is a platform for organizing humans and agents on the same accountability chart. This week, both companies shipped something that makes the thesis concrete.

OTP published hundreds of founder-voice essays across a series covering what happens to C-suite roles in the age of AI agents. The series you are reading right now is part of that set. The posts were produced by an agent-driven content engine, working from a voice brief that I wrote, a thesis I own, and a claim I stand behind. Nick, our cold prospecting agent, ships thirty quality outreach emails a day. Dirk, our sales agent, manages pipeline, flags stale deals, and drafts reactivation sequences. Dash, our analytics agent, monitors ad performance across forty-plus client accounts. Radar runs daily briefings. Tally pushes KPI values to the scorecard without being asked.

Every one of these agents is doing work that used to be a human production job. None of them own the strategy. None of them own the voice. None of them know why we chose to build a content series about C-suite roles in the AI era instead of a different series, or why we write in short paragraphs instead of bullets, or what we are refusing to say.

That refusal is the moat.

The AEO layer and why it raises the stakes

The production shift is happening at the same time search itself is shifting. SEO, for most of the last decade, meant ranking for clicks. The goal was position one on a results page. Readers clicked. Traffic followed.

That model is breaking. AI answer engines, including ChatGPT, Perplexity, Google AI Overviews, and Gemini, now synthesize answers directly. The reader does not always click. The engine cites a source and moves on. If you are not the cited source, you are invisible, regardless of your ranking.

This is what AEO means, Answer Engine Optimization, and it is OTP's own play. We are shipping founder-voice essays at volume because when someone asks an AI engine "what does a CMO do in the age of agents," we want to be the cited answer. Not because we optimized a keyword sheet. Because we actually have a point of view, grounded in first-hand experience, expressed in a consistent voice, published under a real name.

Agents can produce the volume. Agents can handle distribution, variation, repurposing, and the question-mapping that tells you which topics the engines are answering. Agents can maintain the llms.txt file that gives AI crawlers a clean, structured index of what the site contains.

What agents cannot do is manufacture the point of view that makes the citation worth having.

An AI engine does not cite you because you published enough. It cites you because the content is specific, grounded, and authoritative. Specificity requires a real position. Authority requires someone who actually runs the thing. Neither is something you can delegate to an agent.

What the CMO owns when production is free

The cleaner way to say it is this. When production costs nothing, the expensive inputs are the ones that were always free.

Taste is free. Every CMO has opinions about what good looks like. Most CMOs bury those opinions in approval layers and committee review and the political cost of strong preferences. When production is free, taste is the thing you ship. There is no excuse for publishing something that does not look, sound, and feel like you.

Positioning is free. The decision about what you are and who you are for is not a production problem. It has never been a production problem. Most teams treat it as one because the cost of changing the production made revisiting the positioning too expensive. When the production is near-free, the positioning gets re-examined constantly, because it should.

The central claim is free. Every good marketing program has one thing it is trying to say. The discipline of reducing everything to one claim, and then defending that claim, is judgment work. No agent produces a central claim. Agents execute from the claim you give them.

The decision about what NOT to say is free. I spend more time telling agents what to exclude than what to include. That is not a complaint. It is the job. Exclusion is brand. Every competitor with the same agent stack will produce approximately the same volume. The one that wins in AI citation will be the one that refused to publish everything the agent offered and kept only what the voice actually sounds like.

The Kristen test

Kristen is our creative director at Sneeze It. She is human. She is on the org chart next to Dirk and Nick and Dash.

When I review a piece of agent-produced content, the question I ask is whether Kristen would look at it and say "that sounds like you." Not whether it is grammatically correct, not whether it covers the topic, not whether it is the right length. Whether it sounds like David Steel at Sneeze It, building something in public, with a specific opinion and a willingness to be wrong.

That test does not come from the agent. It comes from years of Kristen watching how I talk about strategy, what I find boring, which marketing cliches I refuse to repeat, and what I actually believe about how organizations work.

No agent has that context unless someone gives it to them. The brief that encodes it is the CMO's job. The voice guide that protects it is the CMO's job. The review that enforces it is the CMO's job.

This is not the CMO doing less because agents handle production. This is the CMO doing the part that was always the hardest part, and finally having enough capacity to do it well because the production is handled.

The compounding case for brand specificity

There is a compounding dynamic that the production-free era makes visible.

Generic content was always a poor investment. The cost of producing it was low relative to branded content, so the trade looked acceptable. Generic volume, mediocre results, but the production was cheap. When production costs nothing, the variable that determines return is entirely quality of positioning. Generic content at near-zero cost is just noise. It does not get cited. It does not build a point of view. It does not make the brand more specific.

The only content worth producing in an agent-driven environment is content that could not have come from anyone else. The case study that only Sneeze It can tell because we ran the campaign. The framework that only OTP can describe because we built the platform. The observation that only I can make because I watched the agent retire itself in April after a formal hearing.

These are not high-production stories. They are high-specificity stories. Specificity is what gets cited. Specificity is what the engine quotes when someone asks what a CMO should do with an agent team.

The CMO's job in an agent-driven marketing engine is to be specific enough to be irreplaceable. Production handles the rest.
