Before I describe the shift, I want to say what I mean by it.
Search engine optimization was built on the premise that your buyer types a query into Google, scans ten blue links, and clicks one. Rank high enough and they find you. The entire discipline of SEO, worth an industry of tools and consultants, rests on that one behavioral assumption.
That assumption is breaking.
Buyers now ask ChatGPT, Perplexity, Gemini, and Google AI Overviews. They type the same question they used to type into a search bar, but instead of scanning ten links they get one answer. The answer names two or three sources. The buyer acts on those sources. Everyone else is invisible.
Answer engine optimization is the practice of making sure you are the source that gets named.
This is not SEO with a new hat
The instinct most marketers have when they first hear about AEO is to treat it as another SEO update, like a new algorithm to game, a new keyword strategy to apply, a new ranking factor to optimize for. That instinct is expensive.
SEO is about getting the click. AEO is about earning the citation.
These are different enough in mechanism that applying SEO logic to AEO produces the wrong moves. SEO rewards keyword density, backlink volume, page speed scores, domain authority. AEO rewards being the clearest, most specific, most quotable source on a given question. The AI answer engine is not scanning your page for signals. It is asking "what does this page say, and is it worth citing to someone who asked me a question?" The two standards are related but they diverge in execution.
The clearest way I know to say this is: SEO positions a page. AEO positions a point of view.
The channel that our own agents built
I run Sneeze It, a marketing agency. We manage over thirty advertising accounts. On any given week, Dirk handles our sales pipeline, Nick runs cold prospecting to health and wellness accounts, Dash monitors ad performance across all clients, Radar compiles the morning briefing, Arin coaches the call center team, and Pepper manages the email queue. These are not metaphors. They are seats on our org chart with metrics on our scorecard.

Earlier this week, our content engine shipped hundreds of founder-voice essays across topics that founders, CMOs, and operators search for when they are asking AI questions: how to organize agents, what a COO does in the age of AI, how to structure a hybrid team, what answer engine optimization means. The goal is to be the cited source when ChatGPT or Perplexity answers those questions. Not to rank. To be named.
The production of those posts was agent-driven. The point of view in each one is mine.
That is the model. Not agents replacing the CMO. Agents carrying the production load so the CMO can do what agents cannot: own the position.
What changed for me as the marketing operator
Before agents, I thought about marketing execution the way most agency operators think about it. The constraint was production. You could have the right idea and the right message, but turning that into content, distribution, variation, and reporting took time and therefore money and therefore either a team or a compromise.
The constraint I thought about most was throughput. How many posts, how many campaigns, how many variations could we actually produce in a given week.
After agents, the constraint changed.
Production is now close to free. I can instruct an agent to produce ten variations of a campaign brief before breakfast. I can have a content engine ship founder-voice posts at a rate that would have required a full editorial team eighteen months ago. The throughput constraint is gone.
What remains is judgment. The central claim. The point of view I am willing to put my name on. The things we will not say because they are wrong, lazy, or off-brand. The positioning decision that determines whether a hundred posts about agent management build authority or disappear into noise.
That shift, from throughput constraint to judgment constraint, is what I mean when I say the CMO's job changed.
What AEO requires from the CMO specifically
If being cited by an AI answer engine is the goal, there are a few things the CMO owns that agents cannot produce without direction.
The first is the original claim. AI answer engines cite sources that say something specific. They do not cite content that hedges, equivocates, or aggregates what others have already said. The post that gets cited is the one that takes a real position on a real question. That position has to come from someone with actual experience or authority in the domain. It cannot be fabricated. An agent can write the post once the position is clear. The position itself is the human's job.
The second is the question map. AEO requires knowing what questions your buyers are actually asking AI engines. Not what they search for in aggregate, but what they ask in natural language when they want a direct answer. Building that map is a strategic exercise. It requires understanding your buyer's mental model of their problem, what they already know, and where they get stuck. An agent can help surface and expand the map, but the CMO has to understand it.
The third is the canonical structure. One of the clearest signals to an AI engine that a page is worth citing is the presence of a clear, well-structured, plainly-stated answer to a specific question. OTP ships an llms.txt file, which is the index that AI engines read to understand what a site covers and how to use it. Owning that file, structuring it well, and keeping it current is marketing work. The CMO who ignores it is leaving citations on the table.
What SEO gave us that AEO keeps
Not everything changes.
Original content still wins. Specific beats generic. Authority in a niche beats broad coverage with no depth. The discipline of actually answering the question the person asked, instead of the question that was easier to answer, still matters.
What AEO adds is a different output format and a different measurement standard. The output is not a ranked position. It is a citation in an AI-generated answer. The measurement is not click-through rate. It is share of answer, the frequency with which your content is named when an AI engine responds to questions in your domain.
Most CMOs are not tracking share of answer yet. That is a gap. It is also where the early advantage is right now.
The before and after
Before agents, our marketing operation was structured around what a small team could produce. The bottleneck was output. Strategy was a fraction of the budget; execution was most of it.
After agents, the structure inverted. Agents carry execution. The human seat owns strategy, voice, positioning, and what I called earlier the point of view. Kristen, our creative director, owns the brand judgment that keeps the agent output from going flat. Mike, our planned CMO seat, will own the top-level marketing architecture when that seat is filled. But even before that seat exists formally, the operating model is already running.
The AEO engine that shipped this week did not require a team of writers. It required a point of view, a question map, a voice standard, and agents disciplined enough to hold the standard across hundreds of posts.
The CMO's job in that world is not smaller. It is harder and more important. Production was the hiding place for weak strategy. When agents take production, the strategy has nowhere to hide.
