The three pillars of AI orchestration are not where most operators are looking

Ritu Jyoti at CIO.com published a framework that I keep returning to. She named three pillars of AI orchestration that every organization running multiple agents must get right: conflict resolution and priority logic, a universal context and memory layer, and cross-agent security with immutable audits.

Three pillars. Clean and defensible. I have been running a multi-agent operation at Sneeze It long enough to tell you what failure looks like when each one is missing, and what getting them right actually requires. The answer is not what the frameworks suggest.

The problem with frameworks

Frameworks are advice. Advice tells you what to think about. It does not tell you how to run the system.

Gartner named agent sprawl "the new Shadow IT" in April 2026 and published six steps to manage it. CIO.com published the three pillars. These are useful. These are also descriptions of a problem, not a working operating model.

The gap is the difference between a map and a building. I can read a map of a city and understand its structure. I cannot live in a map.

What I am describing here is not a framework. It is what I built by living through each failure mode, on a real team, with real agents running real operational seats.

Pillar one: Conflict resolution and priority logic

The failure mode here is not what it sounds like.

When operators hear "conflict resolution between agents," they think about two agents racing to respond to the same trigger. That is a technical problem and there are technical solutions for it. Most teams have already solved it.

The real conflict is structural. It is the conflict between what two agents each believe they are authorized to do with the same client or contact.

At Sneeze It, Dirk runs our sales and expansion work. Pulse is our retention intelligence. Both seats interact with clients. Both seats generate outreach. If a client is showing churn signals, Pulse may be in the middle of a de-escalation play at the exact moment Dirk wants to run an expansion sequence. Those two motions are not just different. They are contraindicated.

Without a priority rule, both agents do their job. Both do it correctly according to their individual seat specs. The result is a client who receives contradictory signals in the same week, or the same day, or in back-to-back messages. The conflict resolution problem does not show up in any log. It shows up in a client relationship that quietly erodes.

The fix is not technical. It is organizational. Pulse always wins in any Dirk-Pulse conflict. That rule is baked into both agents' operating specs, not negotiated at runtime. The priority logic lives in the org chart, not in the code.

If you do not have a named rule for every pair of agents that could reach the same human, you do not have conflict resolution. You have a situation where conflict resolution has not happened yet.

Pillar two: A universal context and memory layer

The failure mode here is quieter than conflict. It compounds invisibly.

An agent without memory treats every session as day one. It does not remember what the last agent said. It does not know that a human seat already raised this issue in last week's meeting. It cannot calibrate its output against what came before.

This sounds like a nuisance. It is actually a trust problem.

When Arin runs call center coaching at Sneeze It, she is looking at appointment rates, dial volumes, and speed-to-lead data. The team she is coaching has history. They have patterns. They have things David said in last month's feedback that are still relevant. If Arin reads the same CCM spreadsheet fresh every time and produces coaching without referencing the prior session's context, she will repeat herself, miss progress, and in the worst case coach against something that was already addressed.

When Radar compiles the daily briefing, she is reading shared state files written by six different agents. Those files are the memory layer. Dash writes her analysis to a file. Crystal writes her project status to a file. Dirk writes his pipeline read to a file. Radar reads all of them. Nobody calls anybody. Nobody reinvents the state.

The memory layer is not a database feature. It is an architecture discipline. Every agent that writes output writes it to a named shared state. Every agent that needs that output reads the file, not the source. The memory layer is the discipline of writing before you read and reading before you act.

When that discipline breaks, you get agents that are working in the dark. Not broken. Just dark.

Deloitte's verified State of AI in the Enterprise 2026 study (n=3,235) found that only 21% of enterprises have a mature governance model for agentic AI. I suspect the memory layer is missing in most of the other 79%, not because it is hard to build, but because nobody thought of it as an architectural requirement. They thought of it as a nice-to-have enhancement.

Pillar three: Cross-agent security and immutable audits

This one is the most underdiscussed and the most consequential.

When an agent takes an action, two questions need to have clean answers at all times. First, was this agent authorized to take that action? Second, if something went wrong, can we trace exactly what happened and in what order?

Most operators have a partial answer to the first question and almost no answer to the second.

At Sneeze It, GoHighLevel is read-only by default for every agent. Writes are gated. The wrapper rejects any tool call containing "delete" or "destroy." When Dirk has write authorization, it is explicitly granted, scoped to a specific operation type, and logged. When Pepper reads email, she cannot send. When she sends, she cannot read threads she has not been authorized to open. The permissions are not set by the agents. The permissions are set at the architectural level and the agents cannot override them.

The audit trail question is harder and most operators skip it.

Tally, our scorecard agent, pushes KPI values from local sources to OTP. Every push is logged. Every source read is timestamped. If a number on the dashboard looks wrong on Tuesday, I can trace exactly which source Tally read, when she read it, what she pushed, and whether the upstream file was stale. The immutable audit is not an enterprise compliance requirement. It is a debugging tool.

Without it, when something goes wrong across multiple agents, you cannot isolate cause. You will spend time re-running the whole sequence and hoping the error reproduces. With it, you trace the specific step that broke in a few minutes.

The security pillar is where organizations discover that their agents are both more capable and more dangerous than they believed. Capable because a well-scoped agent with clear permissions can move fast. Dangerous because an agent with no permissions architecture is an unconstrained writer with access to every system you have connected to it.

Gartner, as reported by CIO.com, identified "agent identity, permissions and lifecycle, including retiring redundant agents" as one of their six steps for managing agent sprawl. They named it. Naming it and building it are different things.

What the three pillars share

Each pillar breaks in the same way. It breaks quietly. No alarm fires. No log entry appears. The agent continues running and producing output and the failure accumulates beneath the surface until it shows up somewhere you cannot easily trace back to the root cause.

Conflict resolution breaks quietly because the conflict between Dirk and Pulse produces no error. It produces a client experience that degrades over weeks.

Memory breaks quietly because Arin does not know she is working without context. She produces output that is locally correct and historically uninformed.

Security breaks quietly because an agent with no permissions architecture has never violated a rule that was written down. It has just been operating in a permission vacuum.

The three pillars are not a technical checklist. They are the organizational discipline that lets agents carry the operational work, so people are free for the work that matters. You cannot delegate to agents you cannot audit. You cannot trust agents you cannot constrain. You cannot coordinate agents that do not share state.

The frameworks tell you what matters. The operating system is what keeps it running.

What comes back is not a framework. It is a running system with named rules, named seats, and a queryable audit trail. That is the difference.
