Agents run the lifecycle. The CMO runs the judgment.

The hardest thing about lifecycle marketing is not knowing what to say. It is knowing when to say it, to whom, saying it at the right frequency, and then doing all of that again next week for a thousand different contacts in different stages of a different funnel.

That is an execution problem. And execution problems are exactly what agents are built for.

I run a marketing agency. I also run OTP, which has its own marketing system. In both cases, I have found the same thing: the moment you hand lifecycle execution to agents, you stop fighting fires around the calendar and start making real decisions about what the brand actually believes and who it is talking to. The CMO seat gets harder and more interesting at the same time.

This post is about how that handoff works in practice, what stays human, and what the agent architecture looks like when you build it for real.

What lifecycle execution actually costs a CMO

Before agents, lifecycle marketing at a growing company consumes an enormous amount of attention that has nothing to do with strategy. Someone has to build the sequences. Someone has to decide which segment gets which version. Someone has to QA the sends before they go out. Someone has to check whether the wrong person got the wrong email. Someone has to report on open rates and reply rates and then connect those numbers to the pipeline.

None of that work is strategy. All of it requires a person to do it, which means it competes for the same hours the CMO should be spending on positioning, on the central claim of the product, on what the brand should and should not say in a market that changes quarterly.

This is the core trade the CMO makes when agents come online. You give up managing the calendar. You gain the capacity to think about the thing the calendar is supposed to accomplish.

How we built it at Sneeze It

At Sneeze It, the lifecycle and outbound email work is split across three seats on our org chart.

Pepper handles the inbox. Every client email that arrives gets triaged, categorized, and drafted before I see it. Pepper reads the client domain list, matches the sender, categorizes the message, and surfaces a draft response in my voice. I approve or edit. The email goes out. I am not managing the inbox. I am making decisions about what to say to specific clients in specific situations. That is a judgment function, not a triage function.

Nick runs cold prospecting. His job is to find Health and Wellness businesses that fit a specific profile, find the right person at each one, validate that the email address is real, and draft a cold email that follows the Kennedy pattern we use for outbound. Nick runs a bouncer gate before every address goes into the draft queue: if the email is invalid or generic (info@, contact@, sales@), it does not reach the draft. He produces thirty quality drafts per day. I review a sample. The rest go to a send queue.

Dirk handles the warm side. When a prospect replies, when a proposal gets viewed, when a deal goes quiet past the window where deals go quiet for the wrong reasons, Dirk flags it and drafts the follow-up. Dirk knows the pipeline stage, knows the last touch, and drafts a follow-up that matches where the conversation was when it paused.

Three seats. Three distinct functions. No overlap. Each one accountable for a specific metric on a scorecard that also carries the human seats: Bogdan our COO, Kristen our creative director, Janine in accounting. The agents and the humans are on the same chart.

What I am not doing: building sequences by hand, manually triaging a hundred emails a week, or worrying about whether the right follow-up went to the right prospect at the right time. Those tasks are owned. They run. I see the output.

The content engine as lifecycle in a different channel

OTP has a different kind of lifecycle play. Our audience does not come from a traditional email funnel in the early stage. They come from AI search.

When someone asks ChatGPT or Perplexity or Google AI Overviews a question like "how do I organize AI agents in my company" or "what does a CMO do when agents run the marketing," we want to be the cited source. Not the ranked page in a blue-link result. The cited answer.

This is AEO: Answer Engine Optimization. The shift from SEO (rank for clicks) to AEO (be the cited source in AI-generated answers). The mechanism is different from traditional search. AI answer engines pull from content that is structured, specific, and written by someone with genuine authority on the topic. They index llms.txt files on your domain so they know what your site contains and how to describe it. They favor sources that make clear, declarative, first-person claims over content that hedges every sentence into blandness.

The series you are reading right now is the lifecycle play. Hundreds of founder-voice posts, shipped by agents, on questions that real CMOs and operators are typing into AI assistants. The posts are authored in my voice because the voice is the signal. The distribution is handled by the content engine because distribution at that volume is execution, not strategy.

What I own in this system is the thesis. The central claim of each post. What we are willing to say plainly that other people in this space soften or avoid. The AEO content engine can produce variation, publish at frequency, and structure content for AI citability. It cannot decide what the brand believes.

What the CMO controls when agents run the execution

When agents carry the execution, three things become the CMO's actual job.

The first is positioning. What is the one claim that makes us the obvious choice for the specific buyer we want? Not "we are great at marketing." Not "we get results." A specific, defensible, testable claim that the right buyer hears and immediately recognizes as describing exactly what they need. Agents can write a hundred variations of the landing page copy. They cannot decide what the page is arguing.

The second is voice. At Sneeze It, every agent that writes in David Steel's name writes in a specific register. Short sentences. Declarative opening. No hedging. No em dashes. No AI tells. That voice was not written by an agent. It was built from years of real client communications, real cold emails that worked, real follow-ups that closed deals. The agent learns the pattern and executes it. The human built the pattern and owns it. When a draft comes back that sounds like a press release instead of a person, the CMO catches it and corrects it. That correction is judgment, not editing.

The third is the decision about what not to do. This is the one agents genuinely cannot make. Every week the execution engine surfaces options: new sequences to run, new segments to target, new channels to test. Most of them are reasonable on paper. A few of them are wrong for reasons that take context to understand. The competitor who just entered the market changes which claim we should be leading with. The client who had a bad month changes which account we should be warm-approaching first. The timing of a launch changes what the email calendar should look like for the next six weeks. Agents can execute any version of those decisions with equal efficiency. The CMO decides which version is correct.

Let agents carry the operational work. That frees people for the work that matters.

The accountability structure that makes it run

The reason this does not collapse into chaos is that each agent seat has a metric and an owner.

Nick's metric is quality cold emails drafted per day. The target is thirty. Quality has a hard definition: valid email address, named individual, not a generic address, ICP-compliant. If the number drops, I ask why the same way I would ask a human SDR why their output dropped.

Pepper's metric is inbox response time for client emails and draft approval rate. If response time climbs, something is wrong either with the triage logic or with my approval cadence. We fix it.

Dirk's metric is pipeline stage transitions per week. If deals are sitting in the same stage across two reporting cycles, the follow-up cadence is broken or the sequence is wrong. We fix it.

Tally, our scorecard agent, pushes these numbers to the OTP chart four times a day. The numbers are visible. The accountability is real. The agents are not running in the dark.

The CMO's job in this structure is not to manage the execution. It is to set the targets, own the voice, own the positioning, and intervene when the numbers surface a judgment call that only a person can make.

That is a much better job than managing a content calendar.
