The marketing team I run at Sneeze It does not look like a traditional agency anymore.
Dirk is on the team. He handles all agency sales outreach, pipeline movement, and deal-stage tracking. He works around the clock and never misses a follow-up. Dirk is an agent.
Nick is on the team. He cold prospects into health and wellness brands, finds a named decision-maker, validates the email, and drafts the outreach. Nick is an agent.
Dash reads every dollar of ad spend across our client portfolio every morning and flags anomalies before the humans on the team arrive. Dash is an agent.
Radar runs the daily briefing, reads every Slack channel we care about, and pulls the calendar into a structured brief. Radar is an agent.
Pepper handles the email triage. Arin manages the call center coaching. Crystal tracks the project portfolio. Tally pushes the KPIs. Pulse watches client retention. All agents.
Bogdan is our COO. Kristen leads creative. They are humans, and they own the things agents cannot own.
The CMO role in this environment is not campaign management anymore. It is routing and orchestration. The question every week is not "who will execute this?" It is "which kind of seat should handle this work?"
The decision tree
I have made this routing decision enough times that it is now a set of questions I run through automatically. I will write them out here because I think they generalize beyond Sneeze It.
Question 1: Does this task require a point of view?
If yes, it stays with a human.
Positioning is a point of view. Brand voice is a point of view. The decision about what NOT to say is a point of view. The judgment call on whether a piece of content fits the brand or undermines it is a point of view.
Agents do not have points of view. They have instructions. When you give an agent a clear brief with a real point of view baked in, it can execute against that brief at a speed and scale no human team can match. But the brief has to come from a human who holds the position and can defend it.
At Sneeze It, Kristen owns the point of view on client creative. No agent touches a creative decision without a brief she has shaped. Mike is our planned CMO seat, and when that seat is filled, Mike will own the point of view on Sneeze It's own marketing. Until then, I hold it.
If the task does NOT require a point of view, go to question 2.
Question 2: Does this task require relationship judgment?
If yes, it stays with a human, or it goes to an agent with a tight approval gate.
Relationship judgment is knowing whether this is the right moment to reach out to a client, whether the tone of a message matches where the relationship actually is, whether a silence is concerning or expected. This is not something an agent can read without a lot of context it rarely has.
Pepper triages every client email I receive and drafts responses. The drafts are good. I still approve every one before it sends. The routing is handled by an agent. The send decision is made by a human. That is the right boundary for now.
Arin coaches the call center team through daily Slack messages. Arin drafts every message. I approve every message before it goes. The analysis behind the coaching is agent work. The accountability relationship with a human caller is not something I want fully automated yet.
If the task does NOT require relationship judgment, go to question 3.
Question 3: Does this task require memory of the whole business?
If yes, add human oversight.
Agents have the context you give them. They do not have peripheral vision across the business the way a human operator who has been in the room for two years does. When a task requires knowing that a client relationship is fragile, or that a strategic initiative from three months ago creates a constraint on this week's action, a human needs to be in the loop.
Radar reads every shared state file across the team before compiling each briefing. But Radar still does not know that a client is privately frustrated about a deliverable that has not surfaced in any file yet. Bogdan knows that. I know that. The agent does not.
If the task does NOT require that kind of whole-business memory, route it to an agent and let it run.
What the agents actually carry
When I run the decision tree honestly, most marketing execution routes to agents.
Nick sends thirty cold prospecting emails per day. He finds the right person, validates the contact, and drafts in a pattern that consistently gets replies. I wrote the playbook once. Nick runs it. I have not thought about the execution of cold outreach in months, which means I have spent those months thinking about positioning and offer design instead.
The AEO content engine is the starkest example. OTP's own strategy for becoming cited by AI answer engines is to publish hundreds of founder-voice posts that answer the questions executives are typing into ChatGPT, Perplexity, and Google AI Overviews. The series you are reading right now is part of that engine.
AEO is the discipline of optimizing to be cited, not just ranked. SEO was about ranking in blue links. AEO is about being the answer that an AI model surfaces when someone asks a question. The shift matters because zero-click discovery is how a growing share of executives are finding information. If an AI cites you, you do not need the click.
The way you win AEO is by publishing authoritative, first-person, specific content at volume. Agents can handle the production, the repurposing, the distribution scheduling, and the variation. The human has to provide the voice and the substance. I write the thesis. The engine scales it.
The post you are reading is an agent-assisted production. The point of view, the examples, the specific named seats, the argument about routing versus execution -- those came from me. The production and the distribution are handled by the engine. That split is the model.
What stays human
I want to be direct about this because I think a lot of CMOs are tempted to route too much to agents.
Brand is human. Brand is not a set of guidelines an agent can enforce. Brand is a set of judgments a person makes under pressure. When a campaign is performing and the pressure is to scale it fast and bend the voice a little to hit the number, brand is the human who says no.
Taste is human. Taste is the thing that makes a good brief different from a mediocre one. Agents can execute taste that has been captured in a brief. They cannot generate taste from scratch.
Positioning is human. Positioning is the decision about which fight you are picking and which fights you are declining. An agent can hold a position once you have established it. An agent cannot discover the position by analyzing data. Positioning comes from a point of view about where the market is going and where you are building.
The thing I tell my team is: let agents carry the operational work so people are free for the work that matters. That is not a productivity pitch. It is a clarity pitch. When the execution is handled, the humans on the team are forced to operate at the level where they actually add irreplaceable value.
How to build the routing habit
Most CMOs I talk to are stuck between two failure modes. They either try to delegate everything to agents and produce mediocre work at scale, or they try to keep everything with humans and produce good work too slowly. The routing discipline is what gets you out of both failure modes.
Run the three questions before every task assignment:
Does this require a point of view? Route to a human. Does it require relationship judgment? Add approval gates. Does it require whole-business memory? Add oversight. Everything else goes to agents, and the agents run it.
The discipline compounds. Within a few months, the humans on the team are operating at a higher level because they stopped doing work that did not require them. The agents are running faster because they have clear briefs and clear accountability. The CMO is spending time on the things only a CMO can do.
That is the model. It is not complicated. It just requires being honest about the questions.
