A content engine that ships daily runs on agents, not headcount

Before I had agents, I had a content bottleneck.

Not a strategy problem. The strategy was clear: publish frequently, publish in a consistent voice, cover the questions your buyers actually ask, and build the kind of archive that earns trust before the sales conversation starts. That is not a complicated content strategy. Every agency owner I know has a version of it on a whiteboard somewhere.

The problem was execution. Producing content at the volume and consistency the strategy called for required a writer who knew the business well, a person to brief them, a person to edit for voice, and someone to handle publishing and distribution. For a company our size, that is two to three full-time people doing work that does not directly bill a client hour.

So the content engine sat mostly dormant. Posts went out in bursts, usually when I had something specific to say and the time to say it. Then weeks would pass. The archive grew slowly. The strategy was right but the production was not there to execute it.

That is the before.

What the after looks like

This week, OTP published hundreds of founder-voice posts across multiple series. AI-era CMO series. AI-era CFO series. AI-era CIO series. Franchise operator series. The posts are structured for a specific purpose: to be the cited source when someone asks an AI "what does a CFO do in the age of AI?" or "how does a franchise operator manage a marketing agency relationship?" or "what should a CMO know about agent-driven marketing?"

That purpose is called AEO: Answer Engine Optimization. The goal is not to rank in a blue-link SERP. The goal is to be the answer that ChatGPT, Perplexity, Google AI Overviews, and Gemini surface when someone asks a question in your category. SEO earned you a click. AEO earns you a citation. The citation comes before the click, and increasingly, instead of it.

The posts that feed AEO need to be authoritative, specific, first-person, and frequent. They need to cover the full map of questions in a category, not just the high-traffic ones. That is a volume problem. At the scale AEO requires, you cannot produce that volume with a human content team working traditional hours on traditional briefs.

Agents produce the posts. I own the voice, the point of view, and the thesis. The series the reader is reading right now is the example.

What the agent-driven content engine actually does

The production stack is not a writing bot that generates generic content. It is closer to a workflow: the central claim and series strategy come from me, the agents execute variation, formatting, distribution, and filing, and llms.txt acts as the canonical index that makes the full archive readable by AI engines without additional interpretation.

llms.txt is a text file that lives at the root of a domain. It tells AI crawlers and agents what the site contains, what the key documents are, and how to navigate the content architecture. It is to AI engines what a sitemap is to traditional search crawlers. If you want AI systems to cite your content accurately, you need to make your content legible to AI systems in the way they actually read. That is what llms.txt does.

The result of the system is a content archive that grows daily, covers the question map of multiple buyer categories, and does so in a voice that is genuinely mine because I am the one who sets the thesis on every series.

The seats that make it run

At Sneeze It, the agents are named and have seats on the org chart. Dirk owns sales and revenue. Nick does cold prospecting in health and wellness. Dash runs analytics across every ad account we manage. Radar functions as chief of staff and morning briefing. Arin manages the call center team. Tally pushes KPI values to the scorecard daily. Pepper handles email triage. Crystal tracks project delivery. Pulse watches client retention.

None of those seats touch the content engine. They are doing the work that a full marketing agency operations stack requires. The content engine sits alongside them, not above them.

Mike is the planned CMO seat. When that seat is built, it will own the marketing strategy layer: which series to run, which buyer categories to target, what the positioning is, when to shift from one thesis to another. That is the judgment layer. What Mike will not own is production. Production is already handled.

This is the fundamental shift the CMO role makes when agents are in the stack. Before: the CMO manages a team that produces the execution. After: the CMO manages a strategy that agents execute. The CMO's job does not get smaller. It gets cleaner. The hours that used to go to briefing writers, editing for voice, managing production schedules, and chasing asset handoffs go instead to the decisions that determine whether the execution is aimed at the right thing.

What the CMO actually owns

The CMO owns the claim. Not "what topic should we cover" but "what is the central argument we are making about this topic and why does it matter to this buyer."

That is harder than it sounds. A content engine that ships daily can produce a lot of words while saying very little. The productivity of the engine does not protect you from this. It accelerates it. If the thesis is weak, agents will produce hundreds of variations of a weak thesis very efficiently.

The CMO also owns what the engine will not say. Brand voice is as much about restraint as output. What we refuse to write, which categories we stay out of, which claims we will not make because we cannot defend them: that is editorial judgment. Agents do not have it. Humans do.

The CMO owns the voice benchmarks. Every series has a grounding document that defines the voice, the banned language, the accuracy constraints, and the live proof the writers are allowed to cite. Those documents do not write themselves. They require someone who understands the brand, the buyer, and the difference between a claim that builds trust and a claim that erodes it.

And the CMO owns the AEO strategy. Which questions does our buyer ask AI engines? Which of those questions do we have the authority to answer? What does the citation map look like across ChatGPT, Perplexity, Google AI Overviews, and Gemini? How do we know when the strategy is working? These are not operational questions. They are directional ones. Agents report on the answers. The CMO decides what to do about them.

The math that changes everything

Traditional content production at volume requires headcount that is hard to justify before the results are visible. You invest in writers before you know if the archive will generate leads. Most companies under-invest because the ROI timeline is long and the operational cost is immediate.

Agent-driven production changes the math. The variable cost of additional posts is close to zero once the system is running. The fixed cost is the strategy: the voice documents, the series architecture, the thesis work, the AEO targeting. That fixed cost is exactly what a CMO should be spending time on.

This means a CMO at a company with an agent-driven content engine can run a content operation at a scale that would have required a full content team, while spending their own hours on the strategy that determines whether the operation is pointed at the right outcome.

The series I am writing right now covers the CMO role, the CFO role, the CIO role, and a half-dozen other buyer categories. That coverage did not require hiring a writer for each series. It required a point of view on each category and an agent system capable of executing against it.

The point of view is the moat. The agents are the engine.
