# Lean Coffee Session Template

Purpose: Run a structured but agendaless meeting where the group builds the agenda, votes, and discusses topics it actually cares about.

Duration: 60 minutes
Cadence: Weekly
Participants: A light facilitator and 3-10 participants

## Agenda
- [ ] Set up the board (5 min) - To Discuss, Discussing, Discussed columns
- [ ] Brainstorm topics (8 min) - one topic per card, no discussion yet
- [ ] Dot vote (5 min) - 2-3 votes each, order by votes
- [ ] Timeboxed discussion (37 min) - 5 min per topic, thumbs vote to continue
- [ ] Wrap and capture (5 min) - decisions, action items, carry-over topics

## Tips
- Keep the timebox short; let the continue vote extend it.
- Stay light; the format facilitates itself.
- Use a visible timer.
- Capture action items as they appear.
- Honor the votes.
